Our Approach
Why We Built Our Own Framework
When Josephine Nakato and David Ssemwanga founded Forest Harbor Hall in 2009, they quickly encountered a challenge: the dominant coaching methodologies in the market had been designed in North America and Europe, for contexts that were fundamentally different from Uganda's.
After six years of adapting, experimenting, and learning from hundreds of coaching engagements, our team formalized the HARBOR Framework in 2015 — a proprietary methodology that reflects the wisdom, values, and realities of East African professional life, while drawing on the best of global coaching science.
The name HARBOR is an acronym for the six phases of our coaching process. A harbor is a place of safety, navigation, and direction — and that is precisely what we aim to provide for every leader we work with.
The framework is iterative, not linear. While clients move through the phases in sequence, growth often means revisiting earlier phases with deeper insight — and that is not only acceptable, it is the sign of a healthy coaching journey.

The Six Phases of HARBOR
Harmony
Establishing the Coaching AllianceEvery effective coaching engagement begins with deep trust. In the Harmony phase, coach and client establish a strong, confidential, and psychologically safe relationship. We agree on how we will work together, what success looks like, and what boundaries and expectations govern the engagement.
Harmony also involves ensuring the client's internal ecosystem — their relationships, energy, and environment — is stable enough to support meaningful change. We often discover in this phase that seemingly external challenges have important internal dimensions that need addressing first.
Assessment
Understanding the Full PictureThe Assessment phase is where we gather data — rigorous, multidimensional, and honest. Using validated psychometric instruments, 360-degree feedback processes, and structured self-reflection tools, we develop a comprehensive portrait of who the client is as a leader: their strengths, blind spots, communication patterns, and leadership style.
Critically, we assess not just individual behaviors but systemic factors — organizational dynamics, team culture, stakeholder relationships, and contextual pressures. Great coaching addresses the whole person in their full context.
Roadmap
Designing the JourneyArmed with the insights from the Assessment phase, coach and client co-create a personal leadership development roadmap. This is not a generic plan — it is a bespoke, purpose-built map of where the client is going, how they will get there, what the milestones look like, and how progress will be measured.
The Roadmap phase includes identifying the 3–5 core coaching goals for the engagement, clarifying the specific behavioral changes that will signal progress, and setting the accountability structures that will keep the client moving forward between sessions.
Build
Doing the Deep WorkThe Build phase is the heart of the coaching engagement — the sustained, session-by-session work of developing new mindsets, capabilities, and habits. This is where transformation actually happens. Clients explore limiting beliefs, practice new behaviors, experiment in real-world situations, and bring their experiences back to the coaching session for reflection and refinement.
Our coaches bring a deep toolkit of evidence-based interventions — drawn from cognitive-behavioral coaching, positive psychology, solution-focused approaches, and narrative coaching — always selecting the tool that best fits the individual client and their specific challenge.
Optimize
Amplifying and EmbeddingIn the Optimize phase, the client has developed new capabilities and is beginning to demonstrate them in their everyday leadership. The focus now shifts to amplifying what is working, troubleshooting what is not, and embedding new behaviors so deeply that they become second nature rather than conscious effort.
This phase also involves managing the systemic response to the leader's changes — because when leaders grow, their environment often pushes back. We work with clients to navigate resistance, communicate change authentically, and sustain momentum in the face of organizational friction.
Reflect
Celebrating Growth and Looking ForwardThe Reflect phase closes the formal coaching engagement — but it opens the next chapter of the client's leadership journey. Together, coach and client take stock of the transformation that has occurred, celebrate the growth achieved, and extract the learning that will guide the client forward independently.
Critically, we co-create a self-coaching plan — a set of practices, habits, and reflection routines that allow the client to continue developing long after the engagement ends. We also re-run key assessments to document the measurable change and celebrate it with the client and, where appropriate, their organizational sponsor.

Cultural Rootedness
Every HARBOR engagement is grounded in the cultural reality of the client. We acknowledge the role of community, family, hierarchy, and spiritual life in East African leadership — and we work with these dynamics, not against them.
Evidence-Based Practice
All our tools and approaches are drawn from peer-reviewed coaching research. We rigorously evaluate our own practice, collect outcome data, and continuously refine our methods based on what the evidence tells us actually works.
Whole-Person Coaching
We coach the whole person — not just the professional. We know that a leader's wellbeing, relationships, beliefs, and health all influence their leadership. Our coaches are trained to hold a wide, humanizing view of each client.
Unconditional Positive Regard
Our coaches create a space of radical non-judgment. Clients can explore vulnerable truths, voice fears they have never shared, and test ideas that feel risky — knowing they will be received with complete warmth and professionalism.
Action and Accountability
Great insights without action create no change. Every session ends with clear commitments, and we hold clients accountable to those commitments with warmth and firmness — because accountability is an act of care, not control.
